Define what good looks like
Goals describe what someone is working toward. Role expectations explain the responsibilities, judgment, and behaviors they bring to that work. Both deserve a clear conversation. In operational roles, where work is ongoing rather than organized around discrete goals, role expectations are especially important.
Use job levels and competencies to clarify expectations, and explain how company values apply to each role. Describe what effective collaboration, ownership, and quality look like in practice. Keep expectations specific enough to guide everyday decisions and update them as the work changes.
Recognize how people help the team succeed. Supporting a colleague, sharing knowledge, and improving a process matter alongside individual achievements. Results and the way they are achieved belong in the same picture.
Put it into practice
- Discuss expectations for the role and level.
- Use concrete examples of effective work and behavior.
- Include collaboration and contributions to team success.
